The cold start produced a puff of blue smoke, which led me to check compression. The head gasket was weakening from a previous overheating incident. We walked away, and the dealer sold it two weeks later to someone who skipped the test. I don't know what they paid in repairs, but a head gasket job on a 4-cylinder diesel in a 7-ton excavator runs $2,000+ with labor.

Check 4: Pins, Bushings, and the True Cost of "Cheap"

Worn pins create slop that kills digging efficiency. Grab the bucket tip and check for play at the boom and arm pivot joints. One to two millimeters is normal. More than that—or visible bushing movement—means replacement work. Those repairs run $800 to $1,500 per set, based on quotes I gathered in January 2025 from two dealers and an independent parts supplier (verify current pricing before budgeting).

Now the value calculation: the machine with $2,000 in worn parts is often priced $3,000 lower than a cleaner example. Looks like a $1,000 win, right? In practice, you'll spend $2,000 on parts, hundreds in labor, and your first week of jobs runs with reduced performance. The apparent saving evaporates. That's the difference between unit price and total cost, and it's the most common miscalculation I see buyers make.

Check 5: Swing Bearing and Upper Structure

A worn swing bearing is one of the most expensive hidden repairs on any excavator. Test it by digging the bucket into the ground, lifting with the machine's own hydraulic force, and watching the turntable joint for rocking motion. If there's visible play, budget $3,500-5,000 for replacement parts and labor.

According to OSHA's construction equipment guidance (osha.gov), swing mechanisms are among the leading mechanical hazards on excavators—which is why the swing brake deserves a separate check. Engage it, test the lockup, and confirm it holds on an incline.

Check 6: Paperwork, Serial Numbers, and Recalls

The least glamorous check and the one that reveals the most hidden issues. Match the serial number plate to the registration and service documentation. Verify the year of manufacture against the serial range.

In 2022, we caught a unit listed as a 2020 model with 1,800 hours. The serial number traced back to a 2019 machine with 3,900 hours on record at a dealer's service center. The price differential between those two configurations was about $7,000. The sale collapsed when we presented the evidence.

Also check for open recalls. It's easy to assume recalls affect only consumer vehicles—you've seen headlines about Ford recalling fuel pumps on certain trucks, for instance. But construction equipment manufacturers issue recalls too. A serial number lookup with the manufacturer takes five minutes and may reveal needs covered at the manufacturer's cost. Use it as a negotiation point if anything comes up.

Common Mistakes (Learn From These)

  • Skipping the cold-start test. Machines warmed up for a demo will mask cold-start issues. Arrive early and test a stone-cold engine.
  • Only looking, not measuring. Hydraulic pressure, track tension, and bearing play are numbers. If you don't measure, you're guessing.
  • Ignoring modifications. This applies beyond excavators—you've probably seen squatted trucks, the trend of lifting the front end and lowering the rear. They look aggressive, but suspension geometry and braking suffer. The same logic applies to excavator modifications like welded-on hitches, altered counterweights, or re-routed hydraulic lines. Anything not factory-installed deserves scrutiny.

This process has worked for us over the last few years, but our situation is a mid-size rental fleet with steady, predictable utilization. A one-machine contractor doing light landscaping can probably prioritize differently—visual checks over full pressure tests, for example. Your mileage may vary.
